Reconnecting in Person: Our Post-Covid Knowledge Sharing Session

While the pandemic is not officially over, many aspects of our daily lives have returned to a semblance of normalcy. One of these changes is the growing number of companies that are now operating on-site with hybrid working models, where employees can choose how many days they are willing to work from home. At Nul Tien, we are no different, and we have taken advantage of live human interaction within the office by organizing social gatherings and co-working activities. These events have given us the opportunity to discuss business, technology, and other topics that affect our day-to-day operations.

Not long ago, we all lived in the virtual space of our devices, attending numerous meetings via Microsoft Teams and flooded with messages and sync-ups. But now, as we slowly return to the office, some of our old habits are coming back into place. At our Belgrade development center, we recently held live knowledge sharing sessions where we collaborated with our colleagues from the Netherlands. In this post, we’ll share our experience and highlight the key points and advantages of live knowledge sharing. So, stay tuned!

1) More spontaneous and natural interactions: In live sessions, people can communicate more naturally and spontaneously, as they can pick up on body language and nonverbal cues that are difficult to capture in virtual meetings. In virtual meetings, people often need to take turns speaking and may have difficulty reading nonverbal cues, leading to a more formal and structured communication style. This can sometimes hinder creativity, brainstorming, and open discussion. During the pandemic, we didn’t have a chance to use our senses for these kind of things, so our navigation in that sense is much better where humans can create much clearer picture of the topic that is presented as well as overall vibe. On-site event can give us the ability to have more natural and spontaneous interactions in live sessions and also can lead to more engaging and productive discussions, as well as stronger relationships and a greater sense of community among participants.

2) Better opportunities for networking and relationship building: Live sessions provide better opportunities for attendees to network and build relationships with each other, which is important for fostering collaboration and innovation, it can be difficult to get to know colleagues and build relationships, as interactions are often limited to work-related topics and can feel impersonal. During the pandemic with limited movement our bodies, our attention span as well as normal body function affected our interaction with limited capacity, therefore heightened stress, anxiety as well as overall health impact affected our interactions, so most of the time, majority of people were attending these sessions passively, by not engaging into them, checking phone, email or social media therefore their engagement was quite low, while live session gave us more breathing room and thus overall interactive experience.

4) More immersive and hands-on learning experiences: It’s all about engagement! Our knowledge sharing session took the form of presentation and live coding session, so mix of the activities were included to imprint the knowledge to our colleagues. Doing only talking sometimes can evaporate fast, so having coding session live after the talking, gave the opportunity to our employees to see what has been presented to them and also gave them opportunity to ask questions and kind of identify with the material presented to them. Overall, live knowledge sharing sessions provide a unique opportunity for hands-on learning experiences that can be difficult to replicate in virtual settings. By engaging with material in a more tactile and interactive way, participants are more likely to retain information and apply it in their work.

5) Improved communication and alignment: One of the biggest advantages of live knowledge sharing sessions is the opportunity for improved communication and alignment within teams and organizations. This is particularly true when it comes to feedback and developing a shared understanding of goals and objectives. Employee Onboarding Process – NulTien Practices

What is an onboarding process? Nul Tien focuses on onboarding as soon as a candidate accepts a job offer. The duration of the onboarding process is a relative matter and depends both on our organization and the employee. 
Therefore, the process can sometimes last up to a couple of months until the employee feels fully onboarded. The entire process depends on a multitude of factors, including processes offered by the company, resources, the candidate’s experience level, and their former work environment. 

The Nul Tien Onboarding Process

The employee experience process begins when an employee signs a contract. The first stage of the process is pre-onboarding, and it’s divided into three segments: 
1. Technical onboarding
2. Administrative onboarding
3. HR onboarding
All onboarding processes are pre-configured so that the colleagues who participate in the onboarding process are notified right after the date of the candidate’s first working day is agreed upon.

Technical Onboarding

The first stage of technical onboarding starts immediately after a candidate signs a contract and encompasses the workstation setup, gifts, gadgets, and other work-related things. In this stage, there’s a section dedicated to software and hardware, and we address it by supplying the candidate with all the necessary work equipment, including emails, accounts, licences, VPN, Skype groups, conference calendar rooms, etc. 
The second stage of the onboarding process also includes team coordination where the new employee works with a team to devise their future workflow and receives all the necessary project-related materials and a dedicated mentor for assistance and guidance.

Administrative Onboarding

The administrative stage of the onboarding process involves numerous activities around the contract and NDA, health insurance application, company policy, ID cards, business cards, and other administrative and legal procedures
Administrative onboarding is very important because it’s practical and introduces the new employee to the company’s procedures. If done right, it can be extremely efficient, as it provides the basis for starting a collaboration with the new hire.

HR Onboarding 

The HR stage of the onboarding process is reserved for negotiating the offer, defining a start date, defining the contract signing date, collecting the necessary contract information, coordination between colleagues responsible for the technical and administrative stages, and supplying the new employee with the required documentation along with a welcome letter, so they know as much as possible about working in our company.  
The candidate is welcomed with an onboarding document that contains inside information on the company in the goal of reducing any stress involved with starting out. The document contains inside information on the work atmosphere, dress code, vacation days, and important work-related processes as well.

The First Couple of Days

For the employee, the first day starts at the time agreed upon. The first day is characterized by a relaxed atmosphere where the employee sets up their office and gets introduced to their colleagues and the project. They are getting to know their work environment and where everything is within the company. We also include a lunch with colleagues as a part of the welcome, which is the ideal situation to get to know each other better and talk about non-work related subjects. 
During day one, the HR manager and the new colleague sit down for a short orienteering conversation regarding all the details on the daily work routine, including the team, colleagues, company culture, documentation, the time of lunch breaks, time tracking, or any unclarities we can help with. 
We use this meeting to help clear as many dilemmas as possible and to make it easy for our new colleague to understand their new environment, and to outline the importance of healthy communication between the company and its employees.

The Point of Onboarding at Nul Tien

The point of our onboarding process is to help the new colleague feel welcomed, accepted, and supported by the rest of the team from day one, as well as to help them enjoy it without thinking about how much work and effort was put into devising and organizing everything. The three processes work in parallel to ensure the success of onboarding. 
Our team helps the new employee slowly learn more about the project and is responsible for neatly introducing them into the company’s practices regarding development and teamwork. Informal updates, follow-ups, and feedback exchanges are continually applied in order to evaluates if everything is going well and if the new employee is aligned with the project and the team. 
After the trial period, which according to the contract lasts six months, we have a talk with the employee discussing their time spent in Nul Tien thus far where the local director takes time to discuss and share opinions regarding the months ahead. At this point, the orienteering is still in progress, and the team and tech leads work hard to keep a high level of communication and ensure all the processes unfold as planned. 
After one year, there’s an evaluation of the employees work performance during which they get feedback and set new career plans and expectations. The meeting is used for aligning the expectations of the employee with the strategic plans of the company and for defining the goals for the employee’s future improvement and development.

Conclusion

What is the point of this kind of onboarding? How do you measure its quality? The quality of our onboarding process is measured by looking at the level of harmonization between what the candidate first experienced and what they got out of their Nul Tien onboarding journey, whether mutual expectations were fulfilled successfully.
We also observe how fast the candidate fit in, how well the team reacted to the arrival of the new employee, and how successful the trial period was. These are just some of the parameters that show the effectiveness of our onboarding process and whether Nul Tien managed to successfully complete this task.

Interview With Radovan Končarević — ADC Tech Lead at Nul Tien

Therefore, we decided to give you a peek into the workings of Nul Tien through the lens of our senior developer and ADC tech lead — Radovan Končarević. In the interview, Radovan talks about how he started working with Nul Tien, his recruitment process, biggest challenges, achievements, etc.


Nul Tien was founded in 2013. as a result of the collaboration between two very successful Dutch companies — Betabit and Enigmatry. Radovan is predominantly focused on working with Betabit’s clients, so you’ll learn how his team handles the projects within this company. Why did you start working for Nul Tien Belgrade?

I knew some of Nul Tien’s employees before deciding to make a career change, so I was familiar with how the company operated. At that time, I specifically wanted to work at Nul Tien. I wasn’t simply looking for a career change — Nul Tien was my first and only choice.

I was mainly drawn to the opportunity of working with cutting-edge technologies in .Net and Azure environments, the project diversity, good coding practices across all projects, work flexibility, as well as the wealth of opportunity for learning new skills. Another deciding factor was the company’s client-first approach, which also involved attending occasional business trips.

How did Nul Tien’s recruitment process work for you?

The selection and hiring process was very elaborate, and it was conducted in five steps. During that time, I got the chance to meet people from both Belgrade and the Netherlands who were working in various technical and non-technical positions.

After the initial HR interview, I had to solve a technical assignment based on the elimination method. This test was a great starting point for further discussion during the technical interview. After completing the assignment, I went through two rounds of technical interviews — the first one with the senior developers working in Belgrade, and the second one with a solution architect from the Netherlands.

The last step in the hiring process was a meeting with the CEO of Nul Tien, where I was officially presented with their job offer. From this perspective, the entire process, even if it had five steps, helped me learn more about the company before I was even hired. 

What were your biggest challenges starting out?

When I first started, the biggest challenge was adjusting to the new work environment, colleagues, projects, etc. Besides having to catch up with the latest technologies, I was also getting used to a different workflow that involved communicating with clients and participating in design decisions instead of merely implementing solutions.

What helped me immensely during that period was the mentorship from senior developers and other colleagues who were always open to any questions. It wasn’t easy, but after a few months of adjustment, I found myself back on track.

What is your greatest achievement in Nul Tien to date?

I am most proud of my involvement in the formation of the ADC team (Advanced Development Center). My role as a technical lead helped in the creation and development of the team. In the beginning, the team went through a chaotic and difficult period that brought forth a myriad of challenges. The initial idea was to pivot from standard consulting services to software engineering. The average project lifecycle in the ADC team is around six months, allowing us to form smaller teams dedicated to specific projects.

We started with only three developers and the first couple of projects were not on the level that we wanted, Besides the lack of people we were dealing with a lack of experience in managing client requirements, as well as with a lack of knowledge in some areas. Today, the Belgrade team has over 20 members, also including colleagues from the Netherlands working in various positions. Since the beginning, we went through different phases and significant organizational and structural changes. However, in the past 12 months, the team started to resemble our initial idea.

During this period, I was involved in various processes, such as recruitment, onboarding, mentoring, leadership, and development. Before that, there was a period of continuous work toward improving our processes, which is why we have a successful team capable of taking great responsibility and working on complex projects. Other than the various phases the team successfully went through, we are most proud of its cohesion, as well as the overall pleasant atmosphere.

How has the technology industry changed?

I think the technology industry has expanded in every possible way. Technologically, recent years have seen a shift towards open-source and cross-platform solutions, especially when it comes to Microsoft technologies. The Serbian IT market is also expanding — a great number of projects are implemented outside of the country where the initial idea or funding came from. There’s an increasing number of companies that are setting up offices in Serbia and outsourcing work to Serbian teams. IT solutions are now integrated across many domains, which leads to faster, more efficient, and more structured results.

Unfortunately, it feels as though there’s a lack of competent professionals on the market, which has resulted in companies putting in an extra effort to attract quality candidates. Today, it’s the candidates who are choosing the companies they will work for, not the other way around. A good thing about these changes is that more and more young people are getting into IT, and this trend will continue in years to come. Programming has also become a part of the curriculum in elementary schools, which should bring about more depth of knowledge to the industry in the long run.

From my team’s perspective, we plan to increase the number of members due to the increase in new projects. Although we’re divided into back- and front-end developers, the service team, and the business analyst team, this increase in the workload will lead to the restructuring of the team and further segmentation of its roles.

Moreover, we’ll focus on mentoring, education, and involvement of junior programmers in the whole process so they could learn new skills by helping with current projects.
